The 48-14 score hid the most useful part of the game

North Carolina's opening possession in the 2025 meeting was not empty scripting. The Tar Heels went 83 yards in seven plays, used two Jordan Shipp receptions to generate 58 yards, and scored before TCU's defense could settle into the night. The problem was everything that followed. TCU scored 41 unanswered points, produced two defensive touchdowns, and turned a one-possession game into a structural rout.

The official box score is decisive: TCU won total offense 542-222, rushing yards 258-50, first downs 29-10, and third down 7-of-12 to 1-of-10. UNC lost two fumbles and threw an interception. After the opening touchdown drive, Carolina managed 139 yards on its final 42 snaps, or 3.3 yards per play. Remove the two UNC touchdown possessions and the other 32 snaps generated only 59 yards.

That is the relevant starting point for the 2026 rematch. This is not the same personnel matchup: Bobby Petrino replaces Freddie Kitchens as UNC's offensive coordinator, Billy Edwards Jr. replaces Gio Lopez at quarterback, and TCU will operate with Harvard transfer Jaden Craig and new play caller Gordon Sammis. But the 2025 data still identifies the stress points each staff must solve. TCU's defensive continuity under Andy Avalos makes that side of the ball the cleanest bridge from last season to this one.

The overall projection is almost perfectly neutral, but the distribution is not. UNC moves from a 49.1% projection on first-and-10 to 20.5% on first-and-11-plus. Second-and-short projects at 64.8%; second-and-11-plus falls to 20.3%. The model's central message is therefore not a specific play call. It is that Carolina must control the down state before Avalos can control the menu.

UNC's offensive plan: build the sequence before hunting the shot

1. First down must create second-and-5, not rescue the drive

The best projected first-down call is a pass to the left, with Shipp as the featured target. That aligns with the one sequence UNC executed cleanly in the 2025 opener: a 39-yard completion to Shipp down the left side, followed by a 19-yard completion through the middle. The answer is not to repeat those two concepts verbatim. The transferable idea is to use formation, motion, and route distribution to force TCU to defend width before the ball attacks the interior windows.

The first failed possession in 2025 illustrates the opposite. A false start created first-and-15; a sack then created third-and-23. The next possession reached third-and-10, and the following series reached third-and-13. UNC's 1-of-10 third-down result was not simply poor third-down execution. It was the downstream effect of repeatedly asking the offense to operate in the lowest-probability cells of its own matchup matrix.

The direction split is one of the clearest findings in the report. The middle is the least efficient projected run lane and carries roughly half the explosive expectation of either edge. That does not mean Petrino should remove inside zone, duo, or downhill gap schemes. It means the interior run should be paired with a constraint: quarterback keep, split-flow, insert motion, or a formation that changes the fit. The edge menu - outside zone, counter, pin-pull, and perimeter access tags - is where the model provides more favorable math.

Second-and-short is the ideal place to layer the plan. The report ranks a run left to Demon June as UNC's best repeatable non-fourth-down situation at 64.8% projected success. At midfield, however, second-and-1-to-3 also carries a 27.6% projected explosive rate. The call sheet should remain run-first in that bucket while carrying a shot alert when a safety inserts early or the corner loses outside leverage.

3. The passing game should attack the middle without living on deep drops

The middle-of-field projection is materially stronger than either outside lane. For an experienced quarterback such as Edwards, that should translate into a high-volume menu of glance routes, digs, crossers, option routes, and tight-end seams built off the run action. The purpose is to isolate hook and safety defenders, not to ask the offensive line to hold up for repeated seven-step concepts. The report's 41.6% projected explosive rate through the middle counts 10-yard gains as explosives; it is an argument for efficient intermediate access, not for reckless vertical football.

Shipp remains the natural formation key after a 60-catch, 671-yard, six-touchdown 2025 season. TCU, however, returns safety Jamel Johnson after a five-interception season. UNC should move Shipp across the formation, use stacks and reduced splits, and make Johnson declare leverage before the snap. A stationary No. 1 target gives a veteran coverage structure too clean a picture.

4. Edwards can change the short-yardage math

The 2025 call sheet used Lopez as the key runner on third-and-short and fourth-and-short. The personnel changes, but the concept survives. Edwards has previously produced a 66-yard rushing game and a three-rushing-touchdown game. Petrino can carry quarterback counter, bash, zone read, and movement-pass complements that force the extra TCU fitter to be right after the mesh. The important distinction is usage: Edwards should be a planned arithmetic advantage on high-leverage downs, not the emergency answer after protection has already failed.

5. Petrino's first self-scout job is breaking UNC's 2025 tendency tells

UNC ran the ball on 72.5% of third-and-1-to-3 snaps in 2025. It passed on 68.9% of third-and-4-to-6, 81.0% of third-and-7-to-10, and 79.3% of third-and-11-plus. Those are understandable distributions, but they reduce the defense's processing burden. Petrino does not need random calls. He needs paired calls from identical personnel, formations, and motion: run and boot on short yardage; pass and draw or quarterback changeup on medium; screen, checkdown, and controlled shot answers on long yardage. The goal is to make TCU defend a family, not a tendency.

UNC's defensive plan: make TCU's new offense earn its identity

TCU's offense has more turnover than its defense. Josh Hoover and 2025 leading rusher Kevorian Barnes are gone. Craig arrives after throwing for 2,869 yards and 25 touchdowns at Harvard, while Sammis takes over after building a UConn offense that produced a 3,000-yard passer, a 1,000-yard receiver, and a 1,000-yard rusher in the same season. That points toward balance, but it does not eliminate the value of UNC's self-scout. It tells Carolina which answers opponents found repeatedly in 2025.

1. Do not dismiss the run game as one 75-yard bust

Barnes' 75-yard run on the first offensive snap of the second half is the visual everyone remembers. Even after removing it, TCU still rushed for 183 yards on 34 attempts, or 5.38 per carry. UNC's full-season direction splits make the concern more specific: opponents averaged 6.82 yards per carry running to their right, compared with 5.32 left and 3.74 middle. Barnes' touchdown also went to the offense's right. The 2026 priority is coordinated force and fit: set the edge, close the cutback, and make the ball return to the strongest interior rate.

Jeremy Payne now becomes the returning back to track after a 623-yard, five-touchdown 2025 season. If UNC allows Sammis to begin with efficient run answers, Craig can live in first-read throws and movement passes. If the Tar Heels hold the non-explosive run game below roughly 4.5 yards per carry, they force the new quarterback and new play caller to reveal more of the package than they would prefer in an opener.

2. Close the middle before chasing pressure

UNC's 2025 pass-defense split was weakest through the middle: 69.0% completions and 8.57 yards per attempt, compared with 66.4% and 7.01 to the offense's left and 61.0% and 5.44 to the right. TCU attacked the same general space in Chapel Hill with rhythm throws, then used Jordan Dwyer for nine catches and 136 yards. Dwyer returns as the experienced target for a new quarterback.

The coverage answer should begin with leverage and disguise, not indiscriminate pressure. UNC did not sack Hoover in the 2025 game. It still cannot trade rush integrity for free access inside. The front must compress Craig's launch point while the underneath coverage eliminates the easy glance, dig, and crosser windows that allow a new quarterback to find rhythm. Pressure becomes more valuable after the run game has created third-and-7, not before.

3. Third-and-medium is the swing down

Carolina allowed a 47.4% conversion rate and 6.76 yards per play on third-and-4-to-6 across 2025. TCU converted seven of 12 third downs in the opener, including multiple manageable situations created by positive early-down runs and short completions. The defensive objective is not merely to reach third down. It is to change the third down. A steady diet of third-and-4 keeps Craig's entire call sheet alive; third-and-7 lets UNC disguise the picture and force him to confirm it after the snap.

At the time of writing, defensive coordinator Steve Belichick remained on medical leave and UNC had not publicly resolved the game-day play-calling structure. Against a new TCU system, the larger issue is communication. The Tar Heels cannot spend the first quarter discovering who owns the check, the tempo call, or the adjustment after Sammis changes personnel without changing pace.

TCU has the higher floor. Avalos returns with a veteran defensive spine, including Johnson and a front led by Markis Deal, Ansel Din-Mbuh, and Paul Oyewale, a trio that enters 2026 with 89 combined games and 43 starts. That continuity matters against a UNC offense installing a new system with a new quarterback. The market's move toward TCU reflects that stability.

Carolina nevertheless has a more credible path than the 2025 score suggests. The blended efficiency numbers are close to neutral, and the matchup gives Petrino clear leverage through second-and-short, edge runs, short-middle throws, and a quarterback-run constraint. The problem is that every advantage depends on avoiding the exact game states UNC repeatedly created last September.

SCORE LEAN TCU 27, North Carolina 20. If UNC reaches 60 offensive plays and avoids a defensive score, this should remain a one-possession game into the fourth quarter. If the Tar Heels again live in second-and-11 and third-and-8, TCU's defensive continuity can turn a modest talent edge into another noncompetitive script.


What the data adds beyond the box score

A conventional recap says TCU was better by 34 points. A useful game plan explains how that margin was built. Opponent IQ connects the macro result to the conditions that produced it: a neutral 43.7% baseline that rises above 64% in second-and-short, collapses near 20% in long-yardage, favors the run on the edges over the middle, and points the passing game toward the short and intermediate middle.

That is the difference between having data and having a call-sheet hypothesis. The numbers do not replace film, personnel evaluation, or weekly installation. They tell the staff where to spend those hours - and which game states must be prevented before the ball is ever snapped.
